Why a new framework

Traditional change management frameworks were designed for a different era. They assumed long cycles, discrete changes and a clear separation between technology and human behavior. AI breaks all three assumptions: the cycle is continuous, the change is systemic, and the technology embeds directly into everyone's daily work.

AI transformation demands action on three simultaneous fronts: the narrative front, the emotional front, and the operational front. Ignoring any of the three produces cosmetic transformations.

SAMA integrates these three fronts on top of the AI-Q diagnostic. It does not replace established methodologies: it updates them for an era where transformation is simultaneously technical, narrative, and emotional.

The diagnostic produces two essential outputs: identification of the current type and selection of the target type. The gap between them defines what each sprint must work on.

A three-act story senior leadership must be able to tell in five minutes: where we come from, the inflection point, and where we are going.
Internal Hero Arc
Every employee must answer yes to one question: what can I do with AI that I couldn't before? If unclear, that person will not join the change.

Short testimonials from colleagues down the hall, not foreign case studies. One new story every two weeks across all internal channels.

Mindfulness
Sustains the journey

Every transformation crosses a valley where the old no longer works and the new does not yet perform. Mindfulness is the organizational capacity to sustain attention, energy, and listening through that valley.

Committee meetings that open with two minutes of centering and close with one minute of reflection. It changes decision quality.

Sprint and recovery cycles. After every change sprint, one week of consolidation without new initiatives.

The Sense · Align · Move · Anchor cycle

The three pillars integrate into a six-week cycle that repeats until the AI-Q gap is closed. Each phase activates a dominant pillar.

The Anchor phase is critical. It is where advances become institutionalized: job descriptions get updated, operating processes get modified, measurement systems get adjusted. Without Anchor, every sprint demands the same heroic effort as the previous one.

Metrics by pillar

A framework without metrics is a statement of intent. SAMA measures progress and outcome in each component, through a single dashboard accessible across the organization.

Without these, SAMA won't work

Four conditions without which the framework cannot deliver results. These are not recommendations: they are requirements.

Active Executive Sponsorship
Board approval is not enough. The CEO and at least two members of the executive committee must personally engage in demos and retrospectives.

Real Resource Commitment
The transformation team cannot be an additional duty. It requires formally assigned dedication with its own performance metrics.

Tolerance for the Valley
The committee must commit in writing to not abandon the framework when indicators get worse before they get better.

Business Ownership
If the transformation is still seen as a technology matter, the Leadership dimension of AI-Q will never close.
