Why a new framework


AI transformation fails for the same three reasons it always has: the business doesn't take ownership, teams burn out in the valley of change, and pilots never reach production. Traditional change-management frameworks were designed for reorganizations, mergers, or cultural shifts — not for a transformation where technology moves faster than the organization.

SAMA articulates four components into one operating system. AI-Q diagnoses where you stand. Storytelling builds the narrative that mobilizes. Mindfulness sustains attention through the valley. Agile imposes a cadence that produces visible evidence.

The AI-Q diagnostic


SAMA operates on the AI-Q diagnostic. Without knowing your organization's type, any intervention is just a gesture. The diagnostic is built on four critical dimensions.

How orderly is your AI landscape? Measures the degree of coordination between tools, decisions, and governance.

Orientation

Does your strategy anticipate or react? Measures whether decisions follow a plan or respond to pressure.

Who drives decisions? Measures the degree to which the business — not IT — defines what problems AI solves.

Is AI embedded in daily workflows? Measures how much of everyday work has actually changed.

Storytelling
Defeats fear

People don't mobilize for dashboards: they mobilize for narratives. Storytelling in SAMA is a strategic discipline that builds three articulated narratives.

Executive narrative
A three-act story that senior leadership must be able to tell in five minutes: where we come from, what the inflection point is, where we're heading.
Internal hero's arc
Every team member must answer affirmatively: what can I do with AI that I couldn't before? If the answer is uncertain, that person won't join in.
Living case library
Brief testimonials from colleagues down the hall. One new story every two weeks, distributed across every internal channel.

Mindfulness
Sustains the journey

Every transformation crosses a valley where the old no longer works and the new isn't yet producing. Mindfulness is the organizational capacity to sustain attention, energy, and listening across that valley.

Mindful decision-making
Committee meetings that open with two minutes of grounding and close with one minute of reflection. It changes the quality of decisions.
Energy management
Sprint-and-recovery cycles. After every change sprint, one week of consolidation with no new initiatives.
Listening to resistance
Resistance is not an obstacle: it is information. Spaces where skeptics can voice concerns without being labeled.

Agile
Accelerates the work

Not software-development methodology applied to organizational change: it is a principle of cadence. Transformation is built through short cycles, visible progress, and continuous adjustment.

Six-week sprints
Each sprint has a specific focus: one AI-Q dimension to work on, bounded initiatives, clear metrics. Everything doesn't move at once.
Prioritized backlog
Each initiative has a business owner — not a technology owner —, a measurable success metric, and a clear connection to an AI-Q dimension.
Bi-weekly retros and demos
What worked, what didn't, what we're adjusting. Demos produce social evidence that transformation is happening.
§04 · Layer 2 — Operating engine

The Sense · Align · Move · Anchor cycle


The three pillars integrate into a six-week cycle that repeats until the AI-Q gap closes. Each phase activates a dominant pillar.

Week 01
Sense
Listen to the organization. Identify pain, traction, and resistance.
Week 02
Align
Calibrate narrative and sprint objectives with what you heard.
Weeks 03–05
Move
Execute the sprint initiatives with an agile cadence.
Week 06
Anchor
Consolidate progress into structure, processes, and culture.
The Anchor phase is critical. It's where progress gets institutionalized: job descriptions are updated, operating processes are modified, measurement systems are adjusted. Without Anchor, every sprint requires the same heroic effort as the last.
§05 · Measurement system

Metrics by pillar


A framework without metrics is a statement of intent. SAMA measures progress and outcomes for every component, with one dashboard accessible to the whole organization.

§06 · Critical conditions

Without these, SAMA doesn't work


Four conditions without which the framework cannot deliver. These are not recommendations: they are requirements.

CONDITION 01

Active executive sponsorship

Board approval is not enough. The CEO and at least two members of the executive committee must personally participate in demos and retrospectives.

CONDITION 02

Real resource commitment

The transformation team cannot be a side role. It requires formally assigned dedication, with its own performance metrics.

CONDITION 03

Tolerance for the valley

The committee must commit in writing not to abandon the framework when indicators worsen before they improve.

CONDITION 04

Business ownership

If transformation is still seen as a technology matter, the Leadership dimension of AI-Q never closes.
